When growth outruns your systems, get an outside view of where time and margin are leaking.

I'm Andrew Malby. For 14+ years I've led manufacturing, warehousing, and supply-chain operations — including my current role as VP of Sales & Operations at Stevie's Italian Foods and my prior role as multi-site Director of Operations at DLF. I work hands-on with founder-led manufacturers, distributors, and warehouses — based in Ave Maria, FL, and on site wherever your operation is across the US and Canada. I come on site, find what's actually costing you, and leave you a prioritized plan.

Built for founder-led companies that move physical product

If your business makes, stores, ships, or supplies physical goods — and you're still the person everything runs through — this is for you.

Manufacturers

Production, scheduling, quality and inventory that depend too much on a few people.

Warehousers

Receiving, storage, picking and shipping that slow down as volume grows.

Distributors

Inventory you can't fully trust, expedites, and sales and operations pulling in different directions.

Suppliers

Customer commitments, lead times and margins under pressure from input costs.

Typically founder-led, about $2M–$50M. On-site wherever your operation is (US and Canada); structured video when that fits better. Travel discussed case by case — never published as a price.

Second opinion

You think you know what's wrong and want someone independent to confirm it or challenge it.

You know there's a problem

You can feel it in late orders, overtime or margin, and you want a solution.

Where time and margin usually leak

  • Growth outpaced the systems.
  • You can't trust the inventory number.
  • Late shipments and customer complaints.
  • The business runs on memory, not systems.
  • Overtime has become normal.
  • Input costs are squeezing margin.
  • A big change is coming (facility, ERP/WMS, succession or sale).
  • One disruption could stop you.

Small, niche, and hands-on

IronRoot is a one-person practice on purpose. You work with me — not a junior team, and not a big-firm handoff. I'd rather walk your floor than guess from a spreadsheet, wherever that floor is.

Site visits

I walk the floor, watch the work and talk with the people who run it day to day.

Video

When distance makes sense, we do structured video sessions and a video walk of the floor.

Working sessions

Working sessions with you and your team to review findings and agree on priorities.

  1. 15-minute call

We see whether there's a fit and which step makes sense. No pitch deck.

  2. Pre-call (30–45 min)

For an Assessment, we go over your goals, your data and who I should talk to.

  3. On site

Floor walk, interviews with you and whoever runs the floor, and a scan of your data.

  4. Readout

I share what I found with you before I leave.

  5. Written report & 30/60/90 roadmap

Prioritized findings and a 30/60/90-day plan.

About Andrew Malby

Andrew Malby, founder of IronRoot Consulting

I'm Andrew Malby, founder and principal of IronRoot Consulting, based in Ave Maria, Florida. I travel on site wherever your operation is across the US and Canada. For 14+ years I've led manufacturing, distribution, and supply-chain operations. I work with founder-led companies that make, store, ship, and supply physical goods — the ones that grow faster than their systems.

Alongside my work as founder of IronRoot Consulting, I currently serve as VP of Sales & Operations at Stevie's Italian Foods, a wholesale supplier of premium olive oils, cheeses, and tomato products serving food manufacturers, foodservice distributors, and regional restaurant groups since 1987. I lead day-to-day sales and operations, with a focus on tighter systems, sharper visibility, specification-grade consistency, and proactive COAs and traceability documentation.

My focus is practical: find where execution breaks down, cut operational friction, clarify who owns what, and strengthen the supply chain so the business can run without you in every decision.

Before IronRoot I was Director of Operations at DLF across multiple facilities — from the dock to the production line to the shipping lane — with responsibility for over 100 people and oversight of over a dozen third-party partners. In that role I led site rationalization — closing and opening sites and pushing manufacturing output — capital projects with real ROI, vendor issue resolution, moving product in the US and worldwide, and contract-versus-spot buying strategy. I led the managers over:

  • Warehousing, manufacturing, and all maintenance (multiple warehouse managers under that lead)
  • Domestic and international order fulfillment, including empty packaging operations
  • Packaging and supplies procurement (labels, pallets, boxes, shrink wrap)

Change management is core to how I consult. I started at DLF as Transition Manager before becoming Director of Operations, and as Director of Operations I led employee change management — taking people through operational change, not just redesigning the process.

Earlier, as General Manager of a business segment at Nutrien Ag Solutions, I owned full P&L and led a team of leaders across sales, operations and logistics, procurement, and R&D — two sales managers (each with salespeople under them), an operations manager over logistics and warehouse managers, a procurement manager over buyers, and a head of R&D over a full research team — plus finance and accounting for the segment, with Nutrien shared services in support — with responsibility for over 60 people. In that role I increased product volume by 21%. I managed production planning, procurement strategy, and price negotiations across 100+ suppliers — reducing COGS 7%, raising manufacturing output 4% while cutting operating expenses 6%, and led the site's SAP transition (with Nutrien's implementation team in support). Systems I've run include SAP, Microsoft Dynamics, and Pilot (a seed-industry ERP).

Before that, starting in June 2012, as Inventory Control Manager at Barenbrug USA, I owned company-wide inventory, direct purchasing of goods (the main margin driver), and inbound logistics. I negotiated and developed suppliers, built repeatable purchasing and inventory processes, hit target inventory carryover for fiscal years 2016 and 2017, and kept financial forecasts at or below target. I planned inventory across multiple business sectors, ran agreements with 50+ suppliers, supervised a couple of CDL drivers, and reported stock position to the CEO and international holding-company leadership.

Inventory and purchasing are a through-line in that work. At Barenbrug I owned the details that make inventory true: forecasting, reorder logic, supplier negotiation, the reality of the warehouse floor, inventory counts and audits, and SKU rationalization. Across Barenbrug, Nutrien, and DLF I handled international purchasing — shipping, buying and selling product across countries, quality specs, government requirements, and terms and banking.

I hold an M.S. in Global Supply Chain Management (Portland State) and a B.S. in Horticulture (Oregon State). No belt certifications — the work is from running the operation.

FAQ

What happens on the 15-minute call?

Fit check. Which step makes sense. If not a fit, I'll say so.

Do you travel?

Yes. Based in Ave Maria, FL; on-site anywhere in the US and Canada. Travel is discussed up front for each engagement — never published as a price or fixed terms. Founder's Ops Review can be structured video + video floor walk when that fits better.

What's the difference between the Review and the Assessment?

The Review is a half-day second opinion and a short brief. The Assessment is two days on site, with a readout and a written 30/60/90 roadmap.

Who do you need to talk to?

You, plus whoever runs the floor. The Assessment may include your ops, warehouse, or plant lead.

vs EOS or belt training?

I diagnose the physical operation — flow, inventory, fulfillment, founder dependency — not a leadership OS or belt training.

How soon do I get results?

For the Assessment: readout before I leave; written report in 5–7 business days (about two weeks start to finish).

What's your operating background?

I currently serve as VP of Sales & Operations at Stevie's Italian Foods, leading day-to-day sales and operations alongside IronRoot Consulting. 14+ years in manufacturing and supply chain. Multi-site Director of Operations at DLF (started as Transition Manager); General Manager of a business segment at Nutrien Ag Solutions (led the site's SAP transition; increased product volume by 21%); Inventory Control Manager at Barenbrug USA starting June 2012 (inventory, direct purchasing, inbound logistics). Systems: SAP, Microsoft Dynamics, Pilot. Detail in About.
